Have you ever worked in a team where people felt comfortable sharing ideas?
Where someone could admit they'd made a mistake without worrying about being blamed.
Where questions were welcomed.
Feedback was honest.
And people genuinely supported one another.

Now compare that with a team where everyone stayed quiet during meetings.
Where people agreed publicly but complained privately.
Where mistakes were hidden.
And nobody wanted to be the person who challenged an idea.

The difference between those two teams isn't usually talent.
It isn't intelligence.
And it isn't experience.

More often than not...
It's trust.

Trust is one of those words we hear all the time in leadership.
We talk about building trust.
Earning trust.
Losing trust.

But very few people are ever taught what trust actually looks like in everyday working life.

Because trust isn't built through one big moment.
It's built through hundreds of small ones.
It's built in conversations.
In decisions.
In how people are treated when things go well...
...and especially when they don't.

Today we're exploring why trust is one of the most valuable assets any leader can create, how psychological safety helps people perform at their best, and the everyday behaviours that encourage people to contribute, collaborate and stay.

Part 1 – Trust is built long before it's tested
When people think about trust, they often imagine the big moments.
Supporting a colleague through a difficult situation.
Standing up for your team.
Making a difficult leadership decision.

Those moments certainly matter.

But by the time they happen, trust has often already been built—or damaged.

One of the biggest misconceptions about trust is that it's earned during those defining moments.

In reality, those moments simply reveal the trust that already exists.
Trust grows through consistency.
Do you do what you say you'll do?
Do you listen without interrupting?
Do you give credit where it's due?
Do you admit when you've made a mistake?
Do you follow through on your commitments?

People notice those things.
Every interaction becomes evidence.

And over time, those small experiences shape whether people believe they can rely on you.

That's why trust isn't something leaders announce.
It's something other people decide.

Leadership isn't really about authority.
It's about influence.
And influence is built on trust.

People may comply because of your job title.
But they'll choose to follow you because they trust you.

Part 2 – Why psychological safety matters
One of the biggest contributors to trust inside teams is something known as psychological safety.

Put simply, it's the feeling that you can speak up without fearing embarrassment, punishment or ridicule.

Imagine you're in a meeting and you've spotted a mistake.
Would you feel comfortable mentioning it?
Or would you stay quiet because you're worried about how people might react?

Now imagine you've got an idea that could improve the way your team works.
Would you share it?
Or decide it's safer to keep it to yourself?

When people don't feel psychologically safe, they protect themselves.
They contribute less.
Ask fewer questions.
Take fewer risks.

Over time, organisations lose something incredibly valuable.
Ideas.
Innovation.
Learning.

What's interesting is that psychological safety isn't created by saying,
"My door is always open."

It's created by what happens when someone actually walks through that door.

When someone challenges your thinking...
Do you become defensive?
When someone admits they've made a mistake...
Do you blame them?

When someone offers a different perspective...
Do you genuinely listen?

Leaders create psychological safety one response at a time.
The safest teams aren't the ones where nobody makes mistakes.

They're the ones where people know mistakes become opportunities to learn rather than reasons to blame.

Part 3 – Trust grows through everyday leadership
Many people assume trust comes naturally once someone becomes a manager.

But leadership doesn't automatically create trust.
Behaviour does.

Think about the leaders you've respected most.

Chances are they weren't perfect.
But they were consistent.
They communicated honestly.
They followed through on commitments.
They treated people fairly.

And when something went wrong, they focused on solving the problem rather than finding someone to blame.


Those behaviours send a powerful message.
"This is a safe place to contribute."
"This is someone I can rely on."

One of the most powerful questions a leader can ask isn't,
"How do I get better performance?"

It's,
"How can I help my team succeed?"

Because when people genuinely believe their leader wants them to succeed, trust grows naturally.
Leadership stops feeling like control.
And starts feeling like support.

Trust isn't created through motivational speeches.
It's created through everyday actions that align with your words.

Part 4 – Authenticity builds credibility
Sometimes people believe leadership means always appearing confident.
Always having the answer.
Always looking in control.

But authenticity often builds far more trust than pretending to be perfect.
That doesn't mean oversharing every worry.
It means being genuine.

Saying,
"I don't know yet, but I'll find out."

Or,
"I made the wrong decision there."

Or,
"Thank you for challenging that. I hadn't considered it from that perspective."

One of the biggest myths in leadership is that showing appropriate vulnerability makes you look weak.

In reality, it often does exactly the opposite.
People don't expect perfection.
They expect honesty.
Those moments don't weaken leadership.
They strengthen it.

Because authenticity makes people feel they're working with a real person rather than someone trying to appear flawless.

And people trust people they believe are genuine.



Part 5 – Relationships create retention
As organisations continue to evolve, one thing remains remarkably consistent.

People often leave managers before they leave companies.

Of course, salary matters.
Career progression matters.
Flexibility matters.

But relationships matter too.
People stay where they feel respected.
Included.
Listened to.
Supported.
Where they believe their contribution matters.

That's why trust isn't simply a leadership skill.
It's a business strategy.

Strong relationships improve collaboration.
They improve wellbeing.
They improve engagement.

And over time, they become one of the biggest reasons talented people choose to stay.
Leadership isn't defined by our intentions.

It's defined by other people's experience of us.

You may intend to be approachable.
Supportive.
Trustworthy.

But what really matters is whether that's how people experience working with you every day.

Part 6 – Bringing it back to your career
This is why trust building and authentic relationships form part of the Reputation and Personal Brand stage of my CAREER Agility Programme.

It's also one of the themes I explore throughout my book, From Ready to Leader.
One of the central messages in the book is that leadership starts long before you have the title.
It's built through the trust you earn.
The relationships you develop.
The consistency you demonstrate.
And the way people experience working with you.

Because your reputation isn't only built through your results.
It's built through how people feel after they've worked with you.




Do they see you as dependable?
Honest?
Supportive?
Respectful?
Those qualities influence opportunities throughout your career.

Whether you're leading a team, managing projects or simply working alongside colleagues, the relationships you build today shape the opportunities you'll receive tomorrow.

Trust isn't a soft skill.
It's a career skill.

One question to take into your week
So here's a question to reflect on this week.

Think about someone you've trusted during your career.
What did they consistently do that earned your trust?

Now ask yourself something even more powerful.
If I asked five people I work with whether they trusted me...
What evidence would they give?

And this week, choose one conversation where your only goal is to make the other person feel genuinely heard.
Don't focus on solving the problem immediately.
Don't focus on persuading.
Simply listen.

Because trust isn't built through what we intend.
It's built through what other people experience.
